AI Mode vs AI Overviews: What Ecommerce Brands Should Know

Google runs two AI features in Search, and they don't treat your store the same way. AI Overviews summarize on top of the results page. AI Mode is a conversation that runs on product data. Here's which one touches your sales, and what to fix first.

A dark navy search results page split in two, a short glowing summary card on the left and an orange-lit conversation thread full of product cards on the right.

Which of Google's two AI features is actually touching your sales?

Here's the short answer on AI Mode vs AI Overviews. AI Overviews are a generated summary that sits on top of the normal results page, and Google decides when to show one. AI Mode is a separate, conversational search the shopper chooses to enter, where they ask follow-ups and Google answers with links, comparison tables and products pulled from its Shopping Graph. For a store, AI Overviews mostly decide whether your page gets cited and clicked. AI Mode decides whether your product gets recommended at all. And since May 2026, the two are one funnel: a follow-up asked from an AI Overview flows straight into AI Mode.

So it's both. But they want different things from you.

I'll say the thing most AI search posts skip. Neither needs a secret trick. Both reward clean product facts and a page that closes.

What's the difference between AI Mode vs AI Overviews?

Start with where each one lives.

AI Overviews show up at the top of a regular Google search. Someone types "best cooling sheets for hot sleepers," and before the blue links they get a short written answer with a few cited sources. They didn't ask for it. Google decided the query deserved one.

AI Mode is a different room. The shopper opts in, then talks to Search like a person: "cooling sheets under $150 that don't wrinkle, queen, ships before Friday." Then they ask a follow-up. Then another. Google's own Search Central guide says both features use "query fan-out," running several related searches across subtopics to build the answer. AI Mode just keeps doing it for every turn of the conversation.

The user numbers come straight from Sundar Pichai's I/O 2026 keynote: AI Overviews at over 2.5 billion monthly active users, and AI Mode past 1 billion "in just a year."

AI Overviews decide if your page gets quoted. AI Mode decides if your product gets picked. Different job, same raw material.

Are AI Mode and AI Overviews merging?

Kind of. And this is the part that changes how you should think about it.

At I/O in May, Google said you can now ask a follow-up right from an AI Overview and "flow into a conversational back and forth with AI Mode," with your context carried along. It's live on desktop and mobile, worldwide. In July, on the Q2 2026 earnings call, Pichai described it as bringing AI Overviews and AI Mode "into one seamless Search experience."

So stop picturing two separate channels. Picture a hallway.

The shopper walks in through an AI Overview on a broad question ("are bamboo sheets worth it?"). Then they ask the narrower one ("which bamboo sheets stay cool and come in king?") and they're in AI Mode, where products show up. The broad question is won by your content. The narrow one is won by your product data.

Most stores I look at are only set up for the first door. Some blog posts, decent SEO, and a Merchant Center feed nobody's touched since the store launched.

How does AI Mode use your product data?

This is where ecommerce brands should spend their attention.

When Google launched shopping in AI Mode, it said the experience combines Gemini with the Shopping Graph's data on "reviews, prices, color options and availability." In November 2025, Google put that graph at more than 50 billion product listings, 2 billion of which are updated every hour. That's the pool AI Mode fishes in.

And Google has now handed merchants fields built for it. Merchant Center's conversational attributes are six optional fields made to help AI understand your products "across AI-driven surfaces, like AI Mode in Search": question and answer, document link, related product, item group title, variant option and popularity rank. They don't affect product approval, and Google recommends sending them in a supplemental data source.

Here's the thing. If your feed says "Sheet Set, Grey, Queen," AI Mode can't match it to a shopper who asked about hot sleepers and wrinkles. A product that can't be described can't be recommended.

We broke down every field and setting in how Google AI Mode shopping picks products, and the feed fixes ranked by impact are in our Google Shopping feed guide.

Your Merchant Center feed used to be an ad setting. Now it's the script AI Mode reads from when a shopper asks about your product.

Can shoppers buy inside AI Mode now?

Some can. It's moving monthly, so here's only what Google has said on its own pages.

In November 2025, Google started rolling out agentic checkout on Search, including in AI Mode. A shopper tracks a product, sets a budget, and when the price drops, Google can buy it for them with Google Pay. The first eligible U.S. merchants were Wayfair, Chewy, Quince and select Shopify merchants.

Then at Google Marketing Live in May 2026, Google announced Universal Cart and new Universal Commerce Protocol features, naming retailers like Nike, Sephora, Target and Walmart, plus Shopify merchants such as Fenty and Steve Madden. Checkout powered by that protocol is set to reach Canada and Australia, and later the U.K. If the protocol names are a blur, our plain comparison of the two checkout protocols sorts them out.

In AI Mode, the shopper may never see your page before buying. Your product data is the salesperson.

But that checkout is limited to eligible merchants, and plenty of shoppers still want to see the page first. Especially on a $150 order. Especially for a brand they've never heard of.

What happens when the click lands on your page?

I think founders get this backwards. They obsess over getting picked, then send the click to a page written for nobody.

An AI Mode or AI Overview click is a different visitor. They've already read a summary. They've often seen two or three alternatives side by side. They arrive with one sharp question left, usually "is this the one, at this price?"

Run the math on a store like this, a hypothetical. A sheet brand gets 10,000 visitors a month from Google, with AI features sending a growing share. The page converts at 1.5% with an $80 average order value. That means revenue per visitor is $1.20. On 10,000 visitors, that's $12,000.

Now the page answers the question those shoppers arrive with (do these actually sleep cooler, and do they wrinkle?) and offers the matching pillowcases as a set. Conversion rate moves to 2.5%, average order value to $96. Revenue per visitor is $2.40. On the same 10,000 visitors, that's $24,000.

Same Google. Same AI answer. Double the money, decided after the click.

And a real one. A bedding client's Adjustable Pillows page went from a conversion rate of 1.0% to 4.4%, and average order value went from $125 to $152. Revenue per visitor moved from $1.25 to $6.68. On 10,000 visitors, that's $12,500 before and $66,800 after. See the full case study numbers. Real client numbers, not typical results, and not a promise of what your store will do.

Google's AI can hand you the shopper. It can't close her. A starving page stays starving no matter how smart the search engine gets.

How do you track AI Mode vs AI Overviews traffic?

Honestly? Not cleanly. Not yet.

Search Console doesn't split it out. Google's AI features guide says traffic from AI features is included in your overall search traffic, under the Web search type in the Performance report. So your "organic Google" line already has AI Mode and AI Overview clicks mixed in.

For products, Merchant Center gives you more. Its AI performance report shows your share of voice on AI Mode and AI Overviews for shopping queries, against similar brands. It only counts organic AI traffic like free listings, not ads, and it's available for English-language queries in the U.S., Canada, Australia, India and New Zealand.

My own check is cheaper. Write ten questions your buyers really ask, in their words. Type them into Google once a month. Note whether an AI Overview appears, whether you're cited, then ask the follow-up and see if AI Mode names your product. Ten questions, twenty minutes, one spreadsheet.
